    3-day on-site strategy sprint (Berlin Mitte) focused on auditing the funnel, designing GTM + tracking infrastructure, and scoping the rollout with clear KPIs (with implementation kick-off right after).

    Challenge

    The team needed a fast end-to-end reset of their lead-to-consultation-to-customer journey—including tool stack decisions, attribution readiness, and solid CRM foundations—so they could start acquiring customers reliably across multiple channels.

    What I did

    • Ran a full conversion audita cross the product, sign-up, and consultation booking flow.
    • Identified conversion leakage points across the funnel and existing tool/integration setup.
    • Reviewed CRM data quality and the current state of lead attribution.

    Mapped the GTM lead flow across:
    • Website (contact form, consultation booking, inbound phone/email)
    • Paid acquisition (ad → qualification questionnaire → booking)
    • Email marketing (tool selection, domain/alias approach, campaign roadmap, domain warmup)
    • Defined the tracking architecture (pixels, GTM plan, CRM event mapping across lifecycle stages).

    Started implementing the foundations to get to a “ready-to-acquire” baseline:
